Cohort gating and waiting room: Flipkart BBD early access

Early access on a big sale is load control. A cohort list, a waiting room and batch-by-batch admission decide who gets in first.

Early access on Flipkart Big Billion Days looks like a perk. Underneath, it's load control. The people who get in first are decided by a list, not by who has the fastest internet.

The gateway checks a list

Your tap in the Flipkart app doesn't go straight to the sale. It first hits the API gateway. Think of it as the door of the sale, with a guard standing at it.

The guard does one job. It takes your user ID and compares it against a cohort list. A cohort is a group the company picked in advance, say loyal customers. If your user ID is on the list, you get entry.

So the common assumption that the fastest connection wins is wrong. Entry is decided by the list.

Why a list isn't enough

Even a cohort can be big. Plenty of people are on the list, and if they all arrive at once, you've only moved the crowd problem one step later.

That's why there's a waiting room after the gateway. It's the queue for the crowd, and it admits people in small batches instead of letting everyone through together.

Without it, the crowd reaches the sale backend all at once. The backend is the warehouse of the sale, the part that handles cart, orders and payments. When a crowd lands there, carts time out and payments fail.

The staged ramp-up

The waiting room lets a small batch go in first, then looks at how the backend is doing.

Two signals matter here. Error rate tells you how many requests are failing. Latency tells you how slow responses are.

If both look fine after batch 1, batch 2 goes in. The order is simple. Batch, check errors, check latency, next batch.

The overall sequence is cohort first, then the waiting room, then everyone else.

What to take from it

If you're planning a launch or a sale, don't open the doors to everyone at once. Put a gate in front, pick who goes first, and admit people in small batches that depend on error rate and latency. The reel ends by asking whether you'd open to everyone together or in batches. Think about what your cart, order and payment services would do under that crowd before you answer.
